Bread Shaping: Principles of the Profession Where Technology Meets the Master’s Touch

The profession of a dough shaper is one of the most crucial at a bakery. It is at this stage that the dough piece transforms into a future baton, kalach (plaited bread), or loaf, and this is where the foundation is laid for how the product will reach the oven, and ultimately, the shelf. This work stands at the intersection of automated lines and manual labour, and its core essence is precision and time discipline. We spoke with an experienced master shaper about the principles that govern this stage of production.

— How does a shaper’s working day begin, and what place does this stage occupy in bread production?

The working day always begins with checking and setting up the equipment. We must ensure everything is working correctly because our entire process is strictly tied to time. Shaping is located in the middle of the production chain: first, the dough makers mix the dough and pass it to us; we divide and shape it, then the pieces go for proofing, and only after that, to the bakers in the oven. The main principle here is that dough is alive: it is constantly rising, and its condition changes every minute. Therefore, we can neither rush blindly nor be late; every batch has its own window when it must be shaped. Our task is to receive the dough, monitor its even division, give it the correct shape, and pass it on in time while it is in the right condition.

— You operate machinery but also work with your hands. How are the roles of human and machine distributed, and what can the machine not do?

We have specific equipment that divides the dough into pieces of a set weight, and a machine that pre-rolls them, giving them a round shape. This provides us with the tempo and an even surface to work with. But the final operation always remains with a human. The machine works on averages — it will not notice if a particular piece has come out slightly uneven or sits crookedly in the baking tin. We see this and correct the dough piece by hand, placing it neatly and evenly into the tins. This is fundamental: if you place the dough unevenly, the bread will bake deformed. Over years of work, your hands learn to feel the weight themselves — they instantly notice a difference. This is precisely the role of a human: the machine provides speed and a uniform base, while the hand provides final precision and quality control.

— By what criteria at the shaping stage can you already see that the bread will turn out well? What does "correct weight and shape" mean?

There are no hidden secrets here — everything goes strictly according to technology and on schedule. However, whether the bread will turn out beautifully is indeed visible right away, even from the dough. The main criteria are correct weight and even shape. And this is not just about aesthetics. Correct weight means that every loaf will bake identically, with the same volume and crust as intended. An even shape means that the heat in the oven will distribute evenly, giving the product a uniform colour and structure. This is exactly what guarantees that a person in the shop will get the same bread today and tomorrow.

— You have many different products — standard loaves (batons), kalachs, and artisan breads. Are they shaped the same way, and what is more difficult?

Every product requires its own approach, and their difficulty varies. Simple shapes, like a standard loaf, are primarily about speed and even weight: the main thing here is to keep the tempo and not fluctuate in grams. On the other hand, plaited products, like kalachs, require significantly more manual labour. The dough strands must be even, of the same thickness, and symmetrically laid out; otherwise, the product will deform and look unattractive.

— You have mentioned tempo several times. Why is speed so important here?

Because the entire batch must proof identically. If we shape it quickly and evenly, all the dough pieces will mature at the same time and reach the oven with the same volume. Therefore, our working tempo must be appropriate to keep up with the dough and keep the whole batch synchronised. This is perhaps the main discipline of the profession: working in the rhythm of living dough.

— And what is the most difficult thing for beginners?

The most difficult thing at the beginning is fine motor skills. The process goes very quickly, and without the habit, people often fall behind, start to panic, and lose precision as a result. We teach them slowly. And the main thing I always explain is: do not rush and do not panic. First, you must learn to do it correctly — even weight, even shape — and speed will come with time when the movements become automatic. You must not sacrifice precision for speed; it should be the other way around.

— How has the work of a shaper changed over the years?

It has changed significantly. When I first started, all products were shaped by hand. There was a scale, and we had to roll a whole batch in a matter of minutes. This was done precisely so that the dough in the entire batch would proof evenly. The tempo was frantic. Now, the machine takes over a large part of the rolling, so it has become physically much easier. But, importantly, the essence of the work has not changed: the same requirement for identical weight, the same uniformity of the batch. Technology has taken away the heavy routine, but the responsibility for shape and precision has remained with the human, just as it always was.

The greatest satisfaction is when you see a result where this standard is maintained: even, beautiful batons, loaves, and kalachs on the shelf. Then you understand that the job was done right.
